How to stop leads going cold: a simple follow-up setup for small businesses

Automation
The short answer

Reply to every new lead within a minute, automatically, with a link to book. Then follow up a handful of times over about two weeks, and stop the moment they reply so a real person can take over. Most small businesses can set this up in a week with tools they already pay for.

"Leads come in and nobody gets back to them for two days." I hear some version of this on most first calls. It's rarely laziness. The owner is with a customer, the office manager is buried, and by the time someone calls back, the lead has booked with whoever answered first.

The fix isn't hiring someone to sit by the phone. It's a simple system that answers instantly and keeps following up so you don't have to remember.

Step 1: Get every lead into one place

Website forms, Facebook and Instagram messages, Google Business Profile messages, calls and texts usually land in five different places. Before automating anything, route them all into one inbox or CRM. If you already pay for GoHighLevel, HubSpot or something similar, start there.

Add a missed-call text back while you're at it. When you can't pick up, the caller gets a text right away, which keeps them from calling the next business on their list.

Step 2: Reply in under a minute, every time

The first reply should go out automatically by text and email, sound like a person, and make the next step easy.

Example first textHi Sarah, thanks for reaching out to Greenline Landscaping! This is Mike. Easiest way to get your quote is to grab a time here: [booking link]. Or just reply with a couple of photos of the yard and I'll take a look.

Step 3: Follow up until they book or say no

Most people who don't book right away aren't saying no, they're just busy. A short sequence over about two weeks catches them. Here's a schedule that works for most service businesses:

WhenChannelWhat it says
Right awayText + emailThanks, here's the booking link
Next dayTextQuick check-in, answer one common question
Day 3EmailA photo or short story from a recent job
Day 7Text"Still looking for help with this?"
Day 14EmailPolite last note, door left open

Step 4: Hand off to a human at the right moment

This is the part most setups get wrong. The moment someone replies, the automation should stop and a real person should get notified. Nothing kills trust faster than a canned "just checking in!" landing after someone already asked a real question.

Step 5: Watch two numbers

  • Response time: how long until a lead hears back. With this setup it should be under a minute.
  • Booked rate: what share of new leads end up on your calendar. This is the number that tells you it's working.

Common mistakes

  • Messages that sound like a robot. Keep them short and write them the way you'd text a customer.
  • Too many tools stitched together. One system that does it all is easier to keep running.
  • Following up forever. Two weeks is plenty; after that, move them to your regular newsletter.

This is usually the first automation I set up for new clients because the payoff shows up in the calendar within weeks. If you want help setting it up in the tools you already have, here's how I do it, or book a free call.
